The challenge

Updates everywhere, and no single view of the team

Employees needed to maintain weekly outcomes and daily commitments, while management needed a consolidated view of completion, progress, items needing attention, overdue work, today's goals, this week's goals, and workload by employee.

It had to stay easy to use

The system was deliberately kept small. Anything that would add administration was left out on purpose.

  • No per-employee lists.
  • No unnecessary custom fields.
  • No ClickUp automations.

Problem-solving decisions

Two shared lists instead of one list per employee

Per-employee lists would have produced a tidy-looking structure that no one can report across. Grouping shared lists by assignee gives each person a focused board and management a single source.

Four statuses, including one for trouble

Needs Attention exists so a stalled goal is visible without anyone having to write a status update or call a meeting about it.

No automations

The routine is documented rather than enforced by automation, which keeps the system understandable and means nothing breaks silently when ClickUp changes.

Daily commitments use the same statuses as weekly outcomes and add priority, so the daily board can be scanned without reading every note.
